What Natural Dyeing Really Costs at Production Scale

We run a natural dye kitchen alongside a conventional reactive dye house. Being able to compare the two on the same floor, in the same week, has stripped a lot of romance out of the subject in both directions.

Natural does not mean low-impact by default

Reactive dyeing on cotton exhausts around 60% to 80% of the dye onto the fibre. Madder root, by contrast, needs 30% to 100% of the weight of the fibre in dyestuff to reach a deep shade. Growing, harvesting and transporting that much root has a land and water footprint that does not appear in a "chemical-free" claim.

Where natural dyeing wins clearly is effluent toxicity. Our natural-dye wash water carries tannins and mineral mordants rather than the salt load and unfixed reactive dye of a conventional bath, and it is materially easier and cheaper to treat.

The numbers we actually see

  • Batch time: a natural dye lot takes 8 to 14 hours against 3 to 5 for reactive. Mordanting, dyeing and fixing are separate stages and none of them can be rushed.
  • Water: broadly comparable per kilo of fibre. Mordanting adds baths; the shorter fixing stage takes some back.
  • Yield per batch: 30% to 40% lower, because we dye smaller lots to hold shade.
  • Shade variation: two to three times the batch-to-batch variation of reactive dyeing, even with a controlled recipe.
  • Cost: 45% to 70% above the equivalent reactive-dyed cloth, of which roughly two-thirds is time rather than dyestuff.

The three we run, and why

Indigo, fermented in a vat, on cotton and linen. It is the most forgiving of the three at scale and produces the deep blues nothing synthetic quite matches. It also rubs off in early wear — we tell buyers this before they order, because a "defect" complaint at week three is entirely avoidable.

Madder root, with an alum mordant, for the terracotta-to-deep-red range. The most expensive and the most temperamental: shade shifts noticeably with water hardness, so we buffer the bath and still expect a lot-to-lot drift.

Pomegranate rind, for yellows and — over an iron mordant — soft olives and greys. It is a genuine by-product of the fruit juice industry, which makes it the easiest of the three to defend on impact grounds.

What we ask buyers to accept

  1. Approve a shade band, not a single Pantone. We supply three lab dips showing the range a lot will fall within.
  2. Order a full requirement in one lot where colour continuity matters. A top-up lot three months later will not match exactly, and no honest dyer will promise otherwise.
  3. Expect the shade to soften over the garment's life. Naturally dyed cloth ages; that is the point of it, and it should be on the swatch card, not in the small print.
